Start with last year’s data
Before forecasting anything, look back. Where did orders spike? Where did stockouts happen? Which products drove the most returns?
Last peak season is one of the most useful planning tools you have. It shows the real shape of demand, including what worked, what slowed things down, and where your supply chain needed more support.
Lock your inventory plan early
Late inventory decisions are often the most expensive ones.
Confirm your top sellers, set safety stock for the items you cannot afford to run out of, and get purchase orders moving while lead times are still manageable. The goal is to have product in the right place before demand arrives, not while it is already happening.
Stress test your fulfillment capacity
Ask the hard question now: if orders triple for three weeks, can your current process keep up?
That means reviewing labour, pick-and-pack capacity, packaging supplies, carrier relationships, and warehouse space. A fulfillment partner that can flex with your volume is worth far more during peak season than a lower-cost option built only for an average week.
Build a returns plan before you need one
Returns usually peak shortly after sales do. A slow returns process in January can undo some of the goodwill earned in December.
Decide how returns will be received, inspected, restocked, or processed before the wave hits. This helps keep refunds moving, improves the customer experience, and gets sellable inventory back on the shelf faster.
